I put an API on Toast, so this page updates itself every 15 minutes — and I feed it the numbers Paperchase sends us weekly and monthly so everything relates in one place. Drew, Max — anything missing or worth adding, just tell me.
Anything goes here — the business, the numbers, an idea, a question, something this page should show. It goes straight to the back end and gets acted on. An amber dot means open; green means done.
Fri needs $5,104.04 — $8,725.00 on the board. The week is $3,619.12 behind pace.
The biggest lever: labor lands at $11,016.53 in wages — 33% of projected sales against the $10,500.00 weekly ceiling, $516.53 over. Measured from Toast's clock-ins plus the schedule for what is still ahead.

Each month vs the venue's own average — solid bars are measured, hatched are industry rules of thumb, the outlined bar is now. A soft July is the pattern; September–October is where the year is won.
1.00 = an average month. Hatched bars are unmeasured guesses and will be replaced by real figures as those months trade.
By day this week: Mon 1 · Tue 63 · Wed 103 · Thu 200 · Fri 1. Guest counts are Toast's own, party sizes as rung.
Weeks after 2026-08-09 arrive through the Toast API, which carries no sales-category detail — a private event inside one of those weeks cannot be split out automatically the way the Aug 3 event was. Tell me about booked events and they are held apart by hand.
Strip the events out and trading was $39,228.00 last week — $8,126.00 up, which is a real move.
This series routinely swings $4,450.50 a week. A change only counts as real here when it clears that by half again — otherwise a normal Tuesday gets treated as a turning point, which is how operators end up chasing noise.

This section answers: “Who fills the room — bookings or walk-ins — and what do no-shows cost?”
No-shows cost roughly $2,964.00 this month — 76 booked covers that never sat, at the $39-a-head booked guests average at the register. At 7% of reservations, a confirmation text the afternoon of, and releasing tables after 15 minutes, are worth real money.
A typical dinner service seats 111 covers — 59 booked, 52 walk-in. Nearly half the room walks in off the street: strong for a bar, and it means the street presence (the front, the window, the door) earns as much as the booking links do.

Tripadvisor: #276 of 446 NYC Food & Drink.
A guest who books online spends 30% more than a walk-in ($39 vs $30 per person at dinner — Resy's register data, last 30 days). Every seat moved from walk-in to booked is worth about $9 a head — which is what the reservation links on Instagram and Google are for.
| Party size | Spend per head | Table time | $ per table-minute |
|---|---|---|---|
| 2 | $38 | 117 min | $0.32 |
| 3 | $44 | 109 min | $0.40 |

| 7 | $35 | 175 min | $0.20 |
| 8 | $55 | 155 min | $0.35 |
Threes are the best table in the house ($0.40 a minute) and sevens are the worst ($0.20) — a seven-top sits for nearly three hours and spends like a four. When the book is tight, steer sevens to eight (adds a spender and $20 a head) or split them; and threes and eights deserve the prime slots.

The read: 4.8 stars beats the neighborhood's 4.6 — the best marketing asset on this page. And the channel woke up: 289 covers last month, more than the whole prior year's 237 — worth feeding now, not just keeping polished. Spend per cover runs $14.37 under the neighborhood average — a cocktail bar next to dinner houses, as expected.
This section answers: “Do tables that order ZBiotics spend more than identical tables that don't?”
Tables that order ZBiotics spend more than the same-size tables that don't — at every size, on the same nights. Orange is the typical check that bought ZBiotics; red bought nothing but was comped one; grey had none. Private-event checks are excluded from all three.
The clearest proof is the 2-person table — our most common table, with the most evidence: 31 of them ordered ZBiotics and typically spent $95.00; the 909 that didn't spent $58.00. Same nights, same size, $37.00 more per table.
■ purchased ■ comped free ■ covers with no ZBiotics on the check — all on one scale: the grey bar is the untouched market each week. The last two grey bars run high because Toast began counting heads on quick bar tabs in early September — more counted heads, not more traffic.
Where the stock went: 109 sold, 42 comped, 8 at private events — 159 units out the door, about one comp per 3 sold.
The target: 300 units a month (69/week) — 2.8× the best week yet. At 2 units a table that is ~35 tables a week saying yes: it takes the offer at every table, every night.

Cell cost is hours × that person's base rate. Overtime is a property of the week, not of one shift, so the 6.5 overtime hours this week are added at the week level ($146.25) and never smeared across individual cells. Day totals cover hourly staff only.
Toast's clock-in record is the truth for the 3 finished days; the schedule only covers what is still ahead. Weighing them that way is a different number from the plan, and a better one.
Across the 3 days that have finished (2026-09-15 → 2026-09-17), the floor ran 40.0 hours under the schedule and cost $30.41 more. Fewer hours and more money is not a contradiction — it means people worked different jobs than the schedule assumed, at different wages.

Lidia $364.32 over — worked Line Cook. The schedule assumes a person's department sets their wage. Toast pays the wage attached to the job they actually clock into.
Labor % says whether the week is over-staffed in total. It cannot say whether people are on when money arrives. Both columns below are shares of their own total, so they compare directly.
| Part of the day | Share of sales | Share of labor | Hourly pay | Staff-hours | |
|---|---|---|---|---|---|
| Before 5pm prep, deliveries, porters | 1.8% | 15.4% | $756.67 | 111 | +14 pts more labor than revenue |
| 5–7pm build doors open, room fills | 18.8% | 14.5% | $711.35 | 78 | in proportion |
| 7–10pm peak the money | 55.5% | 30.6% | $1,502.25 | 138 | carries the week on 31% of labor |
| 10pm–midnight late service | 21.0% | 20.2% | $988.57 | 83 | in proportion |
| After midnight last call and breakdown | 3.0% | 19.3% | $944.58 | 66 | +16 pts more labor than revenue |
35% of hourly wages sits in the two blocks that produce 4.8% of revenue — $1,701.25 across 177 staff-hours. Prep has to happen before service and the bar has to be broken down after it, so this is not waste by definition. It is the biggest single question the schedule raises.

This section answers: “Which labor dollars can we actually move?”
Of $11,016.53 in labor (wages) this week, $4,933.84 is bought by the hour and $6,082.69 is owed whatever the schedule says. Only the first responds to sending someone home early.
| Track | What decides the amount | Wages | Employer tax | Fully loaded | Share |
|---|---|---|---|---|---|
| Hourly | punched so far + scheduled for the rest of the week | $4,933.84 | $0.00 | $4,933.84 | 45% |
| Salary | flat weekly amounts, whatever the hours | $5,582.69 | $0.00 | $5,582.69 | 51% |
| 1099 / contractor | flat weekly vendor cost — no employer payroll tax | $500.00 | none owed | $500.00 | 4% |
| Total | at 0.0% employer burden on W-2 wages | $11,016.53 | $0.00 | $11,016.53 | 100% |
$5,582.69 in salaries, of which $3,275.00 buys 117.5 posted hours on the shift grid and $2,307.69 carries no shifts at all. The effective rate below is a comparison, not a wage — it moves every week with the schedule and nobody is paid it. What it does show is when a salary starts earning its keep: past 40 hours the same time bought hourly would carry time-and-a-half.

$114.19 across 1 person and 6.0 hours. This money is already inside the totals above — it has to be, Toast recorded it — but no shift on the schedule you shared accounts for it. Either the schedule is missing them, or Toast is spelling someone's name a second way.
| Toast name | Department | Clocked h | Clocked cost | Paid at | On the roster |
|---|---|---|---|---|---|
| Juan Carlos Calel Sente | Dish / Porter | 6.0 | $114.19 | $19.00 | yes |

|---|---|---|---|
| Sara | Host | $500.00 | Paid as a vendor, not an employee — no FICA, FUTA, SUTA or MCTMT is owed, and they will never appear in Toast. |
Hours already worked plus what the schedule still holds. Every name here is a decision that can still be made: move the remaining shift to someone under 40 and the premium is never owed.
| Who | Worked | Still scheduled | Projected week | Premium at stake |
|---|---|---|---|---|
| Jorge Genaro | 26.0 | 21.0 | 47.0 | $70.00 |
| Angel Morel | 14.1 | 29.5 | 43.6 | $26.78 |
Both are right. Toast prices the punch clock; it cannot see a salary nobody clocks, a 1099 vendor, or employer tax. Every step between the two figures is below.
| Step | Why it is there | Amount | % of sales |
|---|---|---|---|
| What Toast's Labor cost screen shows | hourly wages on approved punches — Toast's own figure | $2,065.38 | 6.3% |
| + Shifts Toast auto-closed and is not costing | hours it invented at a fixed clock-out time, still worked against real wages | $136.88 | 6.7% |
| + Rest of the week, still scheduled | days that have not been worked yet, priced from the schedule | $2,731.58 | 15.0% |
| + Salaries — nobody clocks a salary | flat weekly pay Toast's labor screen cannot see | $5,582.69 | 31.9% |
| + 1099 contractor | a real weekly labor bill, outside payroll entirely | $500.00 | 33.4% |
| What labor actually cost | every dollar the business paid for people this week | $11,016.53 | 33.4% |
Use Toast's number to judge a shift; use this one to judge the business.
This section answers: “Where does the money go every month?”
In a typical month $137,060.23 comes in, $102,910.59 goes out, and $34,149.64 stays.
Measured over 2026-01, 2026-02, 2026-03, 2026-04, 2026-05, 2026-06, 2026-07, 2026-08 — the months where the ledger and the sales history fully overlap. Of every $100 of sales: $25 buys product, $24 pays people, $26 runs the room — rent, utilities, everything else — and $24.90 is what the business keeps on this ledger view; Paperchase’s fuller books (marketing, financing, taxes as paid) bring it near break-even — the Economics sector holds both.
Every line measured over 2026-01, 2026-02, 2026-03, 2026-04, 2026-05, 2026-06, 2026-07, 2026-08 — the months where the sales history and the ledger both cover the full month. Labor is measured from the ledger, so nothing here is a projection.

These vendors had no usable category in the ledger, so each has been given a working label. The money is in every total and is marked provisional wherever it appears, because a working guess that stops looking like a guess is worse than no guess at all. Confirm each and the label becomes permanent.
This section answers: “What do we have to make to stay above water?”
Sweet Linda has to take $5,104.04 every open day, $30,624.26 a week, to cover everything it spends.
Below that, the day loses money. Above it, every extra dollar keeps 56 cents.
Covers everything: drink and food cost, all four ways people are paid, employer taxes as actually paid, rent, utilities, marketing, financing, every bill. Basis: Paperchase P&L, last four 4-week periods (20/04/2026 to 09/08/2026) — the fullest cost picture: marketing, financing, claims and employer taxes as actually paid.
Only one daily number is the target. Costs run $4,362.91 every calendar day, but money only arrives on open days — so the bar is $5,104.04 per open day.
Variable costs arrive with the sale. Fixed costs arrive anyway.
| Expense | Behaves | Per month | Per open day | Where it comes from |
|---|---|---|---|---|
| Cost of goods | variable | $34,649.17 | $1,332.66 | 26.5% of sales — liquor, wine, beer, food |
| Hourly labor | variable | $8,829.44 | $339.59 | 17.9% of sales — the part a schedule moves |
| Salaries and 1099 | fixed | $24,007.62 | $923.37 | flat every week, whatever the hours |
| Rent and occupancy | fixed | $12,127.88 | $466.46 | the largest single fixed bill |
| Utilities | fixed | $2,987.41 | $114.90 | electric, phone, alarm |
| Everything else | fixed | $20,309.08 | $781.12 | supplies, marketing, insurance, professional fees, subscriptions |
| Everything | $102,910.60 | $3,958.10 | at $137,060.23 of sales a month |
The bar is $5,104.04 every open day — rent does not care what day it is. What each day takes is not the same at all.
| Day | Typical sales | Needs | Gap | Verdict |
|---|---|---|---|---|
| Tue | $2,141.50 | $5,104.04 | -$2,962.54 | does not cover itself |
| Wed | $3,160.75 | $5,104.04 | -$1,943.29 | does not cover itself |
| Thu | $4,672.50 | $5,104.04 | -$431.54 | does not cover itself |
| Fri | $9,641.25 | $5,104.04 | +$4,537.21 | clears it, and carries part of another day |
| Sat | $9,342.50 | $5,104.04 | +$4,238.46 | clears it, and carries part of another day |
| Sun | $2,263.00 | $5,104.04 | -$2,841.04 | does not cover itself |
$8,178.41 a week is carried by Friday and Saturday. That is what a fixed cost base does when it is spread over five days and the money arrives on two. The question is not how to fix Tuesday — it is whether Tuesday is worth opening, which should be a decision rather than an accident.
| If this changed | Break-even per day becomes | Change | What it would take |
|---|---|---|---|
| Cost of goods improves 2 points | $4,926.92 | -$177.12 | pour cost from 26.5% to 24.5% — pricing, portioning or supplier terms |
| Hourly labor comes down 3 points | $4,842.93 | -$261.11 | the schedule, not the wage — sector 2 shows which hours are reachable |
| Rent were 10% lower | $5,020.15 | -$83.89 | a renegotiation, not an operating decision |
| One more open day a week | $5,103.96 | -$0.08 | same fixed cost spread over six days instead of five |
Stated so the figure is not quoted as more complete than it is:
This section answers: “What does the business actually earn — and what would a buyer see?”
| Month | Net sales | Per order | Per guest | Per open day | Guests / day |
|---|---|---|---|---|---|
| 2026-01 | $38,107.87 | $254.05 | $68.17 | $7,621.57 | 112 |
| 2026-06 | $137,532.50 | $94.14 | $47.85 | $5,979.67 | 125 |
| 2026-07 | $118,064.50 | $66.03 | $37.78 | $5,133.24 | 136 |
| 2026-08 | $144,609.00 | $92.94 | $41.33 | $6,025.38 | 146 |
Spend per guest moved $68.17 → $41.33 while guests per day moved 112 → 146 — more people, spending less each. June carries a large private event, so part of that swing is mix, not behaviour.
Paperchase closes the books in four-week periods and sees costs the register never does — marketing, financing, insurance, claims. This is the fullest measure of what the business actually made. Latest close: P8, 13/07/2026 - 09/08/2026.
The recovery is the headline: from −$36,200.82 in the first period of the year to the break-even line now. The register-side view above reads richer because marketing and financing costs only appear in this one — when the two views disagree, this is the truer bottom line. New Paperchase files update this section as they arrive.
Between accountant closes, each week's result is modeled the same way the break-even is built: measured sales × the 56% margin, minus the $17,045/week cost base. Directional, not a close — but the sales and event figures are measured to the dollar.
Every green bar is a week that paid all its bills at the full Paperchase cost base; a red bar fell short of the $30,624 break-even week. The cause lines split the move into trading (the room's own trade) and private events, both measured from the register.
Toast's own categories, trading only — events held apart. Measured 2026-01 through 2026-08.
Nine of every ten trading dollars come across the bar. Food sells about $170.85 an open day — one to two tables’ worth. That is the baseline every food move (the cocktailPIZZA test included) gets measured against: the goal is making the 10% grow without slowing the 90%.

| The #1 predictor of team performance is psychological safety — whether people feel safe flagging a mistake — not who is on the team. | Google, Project Aristotle (2012–15, 180+ teams studied) | Errors and comps on this page are information for fixing systems, never ammunition. They are shown as context beside volume, and the page never ranks people. |
| People who get to use their strengths every day are about six times as engaged; strengths-based development lifted sales 10–19% across Gallup's meta-analysis. | Gallup strengths research (decades, millions of workers) | Profiles lead with strengths, and the schedule is built from “works best” — put people where they already shine before coaching anything. |

Values are MENU prices of what was voided — approximate cost of the gesture, not product lost: Toast cannot tell whether a voided item was already made.
Nothing voided yet today.
A Comp is hospitality spent on purpose — it should match a story someone can tell. An Error is training or process. 86'd is inventory failing the menu.

Toast cannot say whether a voided item was already made — a cocktail voided seconds after ringing probably never got poured. These are counts of items rung and unsold: the pattern, not a price tag.

| OBSERVATIONS: | A bunch of people overstayed their 90 mins by A LOT. Guests corresponded with Cory and made changes that I wasn't aware of (again). It's impossible for me to keep up with how long people are outside for after the curtains are closed so I rely on the servers to have a feel for when to start checking people out. People outside regularly stay much longer than 90 mins and that becomes a problem when it's busy and I need walk in space |

| Host/Reservations Notes | Had a few people today that communicated with our chat bot Cory and set up things with it that I wasn't aware of - would be helpful to have access to those chats before each shift. Having a security guard doing crowd control during busy periods was a big help. On nights with a guest list while also doing reservations and walk ins, a second person helping by the door is a must. Would be helpful to have more servers on crazy nights like tonight, especially outside. Servers gotta be more on it and drop the check as soon as people don't order anymore |

Smelled a lot like burger for a while. There were some groups that didn't order a lot but took up a lot of space. Might wanna introduce the rule of everyone on the table having to order something |

Every one of the 475 scheduled hours now has a pay rate behind it. 218 of them have a printed start and end time as well. The other 258 are priced correctly but end in a word — “CLOSE”, “1st Cut”, “2nd Cut”, “PREP” — so their length comes from policy rather than a clock.
Every hour is priced — the labor figure is the figure. Residual play: 30 minutes either way on the 30 policy-ended shifts moves the week ±$201.10.
Labor is 33.5% of projected sales this week. That is now a real figure, not a floor — every scheduled hour is priced. The band around it is 32.9%–34.1%, and it comes entirely from not knowing the exact cut times. It also rests on a sales projection; the ratio will move when August actuals land.
| Measure | Value | How it was calculated |
|---|---|---|
| Labor % — wages only | 33.5% | $11,034.86 ÷ $32,939.75 |
| Labor % — with employer tax | 33.5% | $11,034.86 ÷ $32,939.75 |
| Labor % — if cut times are ±30 min out | 32.9% – 34.1% | 30 policy-ended shifts × 30 min × each person's rate |
| Sales per labor hour | $69.32 | $32,939.75 ÷ 475 h |
| Labor cost per sales dollar | $0.335 | wages ÷ net sales |
Sales shown are projected — 4 day(s) already traded use the real Toast figure ($11,693 so far); the rest is the median net sales per weekday across the 8 most recent COMPLETE weeks in the database (2026-07-20 .. 2026-09-13). Bar height is hours; solid is a printed shift, hatched is a shift that ends in “CLOSE” or a cut.

Angel Morel — Rate read from the weekly schedule's pay column. Unit inferred from the figure's size.
Isabella Jacobson — Host, hourly. $25.00/hr from her Toast punches (Isabella Jacobson, punching since late Aug). Schedule sheet lists her without times so far.
Callie Spears — Rate read from the weekly schedule's pay column. Unit inferred from the figure's size.
Calum Powers — Rate read from the weekly schedule's pay column. Unit inferred from the figure's size.
David DeBiasi — Toast pays $11.35 as Barback (his main job); sheet said $12.00. Toast wins per management decision, 2026-08-20. His occasional Bar Prep/Trail punches at $17.00 are job rates Toast prices per punch.
Eisa Bush — Toast pays $11.35 on every Server punch; sheet said $12.00. Toast wins per management decision, 2026-08-20.
Jennifer Huynh — Rate read from the weekly schedule's pay column. Unit inferred from the figure's size.
Jorge Genaro — Two rates: $20.00 as porter, $11.35 as barback. This is why Toast's implied rate read $16.89 — it averaged both jobs together. Rates on file: $20.00 as Dish / Porter, $11.35 as Barbacks.
Jose Cruz — New barback. $11.35/hr from his own Toast punches (first punch 2026-09-11) — Toast wage is the settled rate authority.
Katherine Dyball — $11.35 — confirmed twice by management (2026-08-11 and 2026-08-20). The 2026-08-12 sheet's $12.00 was the wrong figure.
